The situation

The Perry came to me at a moment of transition. Key International acquired the property in March 2023 and awarded management to EOS Hospitality. I was brought in to right-size the operation, standardize processes, and reestablish the hotel as a cornerstone of the Key West community. The property — 100 guestrooms, two F&B outlets, a modern aesthetic in a market that skews traditional — had real potential and real work to do.

What I built

Key West is a high-variance market: seasonal swings are significant and rate and demand were declining. I restructured the leadership team to flex with those highs and lows, consolidated multiple retail concepts to reduce payroll and eliminate loss, and created dedicated meeting space to capture group business and drive banquet revenue — a genuine differentiator in the market. I redesigned outlet and banquet menus to support the repositioned brand identity.

Programming was the other lever. I built an activated events calendar of marketable, low-cost programming designed to attract local business and secure year-round revenue — the kind of community presence that keeps a property relevant outside peak season.
